How to choose an AI automation consultant (without getting burned)

A practical checklist for Toronto and Ontario business owners hiring an AI automation consultant: what good looks like, the questions to ask, and the red flags to walk away from.

Every week someone new calls themselves an AI consultant. Some are excellent. Some have watched a few videos and set up a chatbot. If you run a business in Toronto or anywhere in Ontario, here’s how to tell the difference before you spend a dollar.

I’ve spent years using AI every day and building AI systems that real businesses depend on, so this is the checklist I’d use if I were hiring someone myself.

What an AI automation consultant should actually do

A good AI automation consultant doesn’t just “set up ChatGPT.” They should:

  • Understand your workflow first. Where does time go? Where do leads, orders or customers fall through the cracks?
  • Connect AI to your real tools. Your CRM, email, calendar, accounting software and documents. AI that can’t touch your systems can only give advice.
  • Build in safeguards. Human review where it matters, clear limits on what AI can send or change, and a plan for when it gets something wrong.
  • Stay around afterwards. AI systems need monitoring, tuning and updates as your business changes. A one-time install slowly breaks.

If a consultant can’t explain how they’ll do all four, keep looking.

Seven questions to ask before you hire

  1. “Can you show me systems you’ve built that are still in use?” Not demos or mockups. Real systems, ideally with a case study you can read.
  2. “What would you automate first in my business, and why?” A good answer is specific and starts small. A vague answer, or “everything,” is a warning sign.
  3. “Which tools will this run on, and who owns the accounts?” You should own your accounts and data. Be wary of anyone who wants everything locked inside their own platform.
  4. “Where does a human stay in the loop?” Anything customer-facing, financial or sensitive should have a clear review step.
  5. “What happens when it breaks?” Ask about monitoring, fixes and response times. Something will need adjusting eventually.
  6. “How will we measure whether it worked?” Time saved, faster response times, fewer missed leads. Agree on it up front.
  7. “What does ongoing support look like?” Monthly management, reporting and improvements should be clearly defined.

Red flags

  • Guaranteed results. Nobody can promise “300% more leads.” Honest consultants talk about likely improvements, not guarantees.
  • No real examples. If everything they show you is a demo, they may never have shipped a system a business relies on.
  • One tool for everything. Different AI tools are good at different things. Someone who only knows one hammer will treat everything like a nail.
  • No discovery. If they quote you before understanding how your business works, the quote is a guess.
  • Hands-off after launch. “We’ll set it up and you’re good” usually means you’re on your own when it drifts.

Local or remote?

For businesses in the GTA, meeting in person for the first conversation can make it easier to explain how your business really works. After that, most AI automation work happens remotely, because the systems are cloud-based.

If you’re elsewhere in Ontario, whether in Hamilton, Ottawa, Sudbury or Thunder Bay, a remote consultant can serve you just as well, provided they have a clear process and stay responsive.
